When to Repair vs Replace Your Texas Roof

A roofer who only ever recommends replacement is a salesman. A roofer who only ever recommends repair is leaving you with a problem that will cost you more later. The right answer depends on several factors, and they're knowable.

Here is the framework I use when I look at a roof โ€” mine or anyone else's. Three honest questions, in order.

Question 1: How old is the roof?

This is the foundational question. A 4-year-old roof with isolated hail damage is a different conversation than a 24-year-old roof with isolated hail damage.

  • 0โ€“10 years old. Strong bias toward repair when damage is isolated. The remaining service life is significant.
  • 10โ€“15 years old. Repair if damage is genuinely isolated to a small area; replace if damage is widespread or if multiple repair calls have happened in recent years.
  • 15โ€“20 years old. Replace bias. The roof is approaching the end of its service life regardless. Repairs at this age have diminishing returns.
  • 20+ years old. Strong replacement bias. Most 3-tab roofs from this era are at or past end-of-life. Most architectural roofs from this era are close.

If you don't know the age of the roof, look for signs: granule loss visible at the base of downspouts (heavy = old), curled or cupped shingle edges visible from the ground (old), and the chalk-test where a healthy shingle resists impressions vs an aged shingle that crumbles.

Question 2: What kind of damage are you dealing with?

Damage type changes the math dramatically.

Isolated damage (good repair candidate)

  • A single boot leak (plumbing vent boot cracked from UV).
  • A few wind-lifted shingles on one slope from a single storm.
  • Flashing failure at one chimney or skylight.
  • A small section of damaged decking from a fallen branch.

These are surgical repairs. A competent roofer can address them in a half-day and they will hold for years.

Widespread or systemic damage (replacement candidate)

  • Hail strikes per square exceeding 8โ€“10 (carrier replacement threshold varies).
  • Wind damage across multiple slopes.
  • Granule loss visible across the entire field.
  • Cupped or curled shingles across most of the roof.
  • Multiple leak points or ongoing leaks.

Mixed-case damage

The hard middle. One slope has significant hail damage; other slopes look fine. A few well-defined leak points but no widespread issues. This is where roofers disagree, often legitimately. A good roofer will explain the tradeoffs and let you decide.

Question 3: What does your insurance carrier think?

If the damage was caused by a covered peril (hail, wind, fallen tree), and your roof is 15+ years old, the carrier will frequently approve full replacement even when the damage itself could technically be repaired. The reasoning: matching shingle color and weathered appearance with new shingles on an old roof is nearly impossible. The carrier acknowledges this and approves full replacement.

This is genuinely the right outcome in most cases โ€” partial replacement on a weathered roof looks like a checkerboard for the next decade.

If the carrier wants to scope a partial replacement and you'd be better served by full replacement, your roofer can submit a matching supplement documenting the color and texture mismatch. Texas has favorable case law on matching, but it varies by carrier.

The repair-then-replace trap

Common scenario: roof is 18 years old. Small leak develops. Homeowner pays $600 for a repair. Six months later, another leak in a different spot. Another $600. A year later, a third. Cumulative: $1,800 over 18 months, on a roof that needed to be replaced anyway.

The math: a $10,000โ€“$15,000 full replacement amortized over a new 25-year roof = $400โ€“$600/year. If you're spending more than a couple hundred dollars a year on a roof that's 15+ years old, you're past the inflection point. Just replace it.

The "I'll get a few more years out of it" mistake

Older roof, no current leaks, no insurance event. The temptation is to defer replacement until something forces the issue.

The problem with this approach in DFW: the next hailstorm โ€” and there will be one, every 2โ€“4 years on average โ€” will hit this roof harder than a newer one. Brittle shingles take more granule damage, more impact bruising, and more wind uplift. The carrier may dispute whether the damage is from this storm or pre-existing aging. You can end up in a denial fight that a newer roof wouldn't have triggered.

A roof reaching 20 years old, in DFW, with no insurance event yet, is on borrowed time. Replacement before the next storm is often cheaper than after.

What about partial replacement?

Partial replacement (replacing one slope or one half of the roof) is a niche solution. It makes sense when:

  • The roof was installed in two phases (rare but it happens).
  • An addition was built and only the addition needs replacement.
  • The undamaged sections are very recent and the damaged sections are isolated to one elevation.

It typically does not make sense as a cost-saving compromise on a uniformly weathered roof. The color and texture mismatch will look obvious, the wear curves will be different, and you'll be replacing the rest in 3โ€“5 years anyway.

The honest summary

Here is what I'd say at a backyard cookout if a neighbor asked:

  • Roof under 10 years old, isolated damage โ†’ repair.
  • Roof 10โ€“15 years old, isolated damage โ†’ repair, but plan for replacement within 5 years.
  • Roof 15+ years old with any insurance claim event โ†’ full replacement is usually the right call.
  • Roof 20+ years old, no current event โ†’ preemptive replacement is often cheaper than waiting.
  • Roof with widespread damage at any age โ†’ full replacement.
  • Roof with three or more repair calls in 18 months โ†’ full replacement.
